Every week a business owner asks me the same thing. Should I pay an agency to build my AI, or build it myself?

I run more than 30 AI agents across my real estate companies. Every one of them I built myself. They read my email, track my sales pipeline, run due diligence on land deals, reconcile my books, and text me the second something needs my attention. Here is the honest answer on agency versus build your own, and how to decide for your own business.

Should I hire an AI agency or build my own AI agents?

Build your own if you want agents that actually understand your business and cost almost nothing to run. Hire an agency only for a one time project you will never need to change. Most owners who hire an agency end up renting software they do not control, cannot edit, and keep paying for every month.

That last part is the trap. An agency builds you a thing. Then your business changes, because businesses always change, and now you are back on the phone paying for revisions. The agent was never really yours.

Why does an agency build cost so much more over time?

An agency charges a large build fee up front and then a monthly retainer to maintain and edit the system. The build might run five to twenty thousand dollars, plus one to five thousand a month after that. You are paying for their time on every single change, forever, because they hold the keys.

When I want a new agent, I describe what I want and it gets built the same day. When I want to change how one works, I change it. My monthly cost to run the whole fleet of 30 plus agents is a few dollars in usage. Not a few thousand. A few dollars.

The difference is not talent. It is ownership. Owning the system means every future change is free.

What can AI agents actually do for a small business?

AI agents can run the repetitive work of an entire department. In my companies, agents sort and label every incoming email, follow up with sales leads by text, pull due diligence on properties, categorize expenses, watch for failed payments, and send me a morning briefing. Each one replaces hours of human busywork every day.

Here is a real slice of what mine do:

• Email. An agent reads every inbox, labels what needs me, and drafts nothing I did not ask for. I open my email to a sorted pile, not a mess.
• Sales. An agent watches my pipeline and texts me a daily pulse on where revenue stands against my goal. Another one grades my sales calls against a coaching rubric.
• Deals. I paste a property address and an agent produces a full due diligence memo with the numbers, the risks, and a verdict.
• Money. An agent categorizes transactions every night and flags anything off. Another watches for failed Stripe charges so no payment slips through.
• The boss agent. One agent sits above all of them as a chief of staff, routing work and surfacing what I need to see.

None of that came from an agency. I built it, and so can a business owner who is willing to learn the stack.

Do I need to be a programmer to build AI agents?

No. The tools changed. You describe what you want in plain English and the AI writes the code. You still need to learn how to set up a server, connect your business tools, and think clearly about what each agent should do. That is a skill, not a computer science degree, and it can be taught in weeks.

The investment is not money. It is the upfront time to learn how the pieces fit together. Once you own that skill, you can build an agent for any part of your business whenever you want, for basically free.

When does hiring an agency actually make sense?

Hire an agency when you have a one time technical project, no interest in owning the skill, and a budget that does not care about ongoing cost. If the system will never change and you never want to touch it, an agency is fine. For anything that lives inside your daily operations and evolves with your business, build it yourself.

Your business is not static. Your agents should not be either. The owners who win with AI are the ones who can change their systems as fast as their business moves.
